Updated to baselayout2 last night (emerge -upvDN world) and it broke udev, my system uses an LVM root partition:

Assuming udev has failed somewhere, as /dev/zero does not exist

any ideas?

I encounter the same problem just now, with udev of version 168-r2.

Everything works again after removing /run directory.
